How do I scale a cold email campaign that is working?

  • When a campaign is getting positive replies, scaling it is a two-step process, find your winning copy, then pull more leads from the same search

Why this matters / When you'd use this

Most people stop at "this campaign is working." They do not scale it. They move on to a new idea, a new audience, a new script, and leave a proven winner sitting idle.

When a campaign is generating positive replies, that is your signal to pour gas on the fire, not to experiment with something new. You have found product-market fit for that message and that audience. Your job now is to scale it as fast as possible before the opportunity window closes.

This article shows you exactly how to do that.


Step 1: Identify your winning copy

Before you scale, you need to know which email variant is actually driving the replies. If you launched with multiple variants, not all of them will be performing equally.

Open Master Inbox from the left sidebar, click the filter icon, choose Specific Lead Category and select Interested. See How do I filter replies in Master Inbox?

Note: Finding the winning variant is a manual step. Read through your Interested replies and note which variant each one came from.

Go through each reply and note which email variant it came from. You are looking for the variant that keeps showing up over and over. If most of your genuine positive replies came from variant 2 and variant 4, those are your winners. The other variants get cut.

Note: Some replies categorized as Interested may be false positives, automated responses that the AI picked up as positive but are not genuine. Read through each one to filter out the real responses from the automated ones.

Once you have identified your winning variants, copy the exact body copy of each one. You will use these in your next campaign.


Step 2: Pull more leads from the same search

Your winning copy is proven on a specific audience. The fastest way to scale is to run the same copy to more people from that same audience, not to find a new one.

Go to Order History and find the order you used for the original campaign. Click the row menu on that order, choose Send order and copy the share link. Open the link in your browser.

This reopens the exact same search you built originally, with all your original filters applied. Before you export, check that Exclude previously ordered contacts is turned on (it's on by default) so anyone you already exported is skipped.

Set a Max Leads Per Company limit. When exporting, cap the number of contacts you pull from any single company, 5 is a reasonable ceiling. Hitting up every single person at the same business wastes credits and emails without meaningfully improving your results.

Export a new list (5,000 leads is a good starting point), and you are ready to launch.


What to do if your audience is too small

When you reopen the original search, you may find that the remaining pool of leads is smaller than expected. Before adding anything new, look at what you can cut.

Review your job titles first. It is common for an original search to include titles that were never really a fit, trim it down to the roles that actually matter for your offer (for example, president, owner, founder, marketing, and sales titles for a B2B service).

If the audience is still too small after refining, expand the search by adding more keywords. If you were targeting custom merchandise companies, adding keywords like company gifts, promotional products, or custom awards can significantly expand your results without changing who you are targeting.

Most of the time, a small audience is a search refinement problem rather than a true market size problem. The right keywords and titles are in there, it just takes a pass to tighten or widen the search correctly.


Step 3: Launch a new campaign with the winning copy only

Create a new campaign and import your fresh leads list. Use only the winning variants from your original campaign, do not bring in the underperforming ones.

For your follow-ups, keep it simple. Copy the same winning body copy into follow-up steps 2 and 3, and leave the subject line blank so they send as replies in the same thread. Repeating proven copy in follow-ups consistently outperforms trying to write something new.

The goal is not to reinvent what worked. The goal is to run what worked at higher volume. How do I know which variant is winning if I have a lot of replies?
Go through Master Inbox filtered by Interested and manually note which variant each reply came from.

What if all my variants are getting roughly equal replies?
Keep them all and scale the full campaign. The goal is to cut variants that are clearly not converting, if all of them are working, that is a good problem to have.

How do I avoid contacting the same people twice?
Use the share link from your original order in Order History. Opening that link only reapplies your filters. Exclude previously ordered contacts at export is what skips anyone you have already exported.

Why should I cap the number of leads per company?
Contacting every single person at one company burns through credits and emails for very little extra benefit. A cap of around 5 per company keeps your outreach efficient while still covering the key decision makers.

What if I run out of leads in my search?
Start by reviewing your job titles, cut any that were never a good fit. If the audience is still too small after that, add more keywords or expand your industry targeting. In most cases this is a search refinement issue rather than a true market size limitation.

Should I change my copy when scaling?
No. Once you have found copy that works, do not change it. Use the exact same winning variants in your new campaign and repeat them in follow-ups. Only test new copy when your current winning variants stop performing.
